What six promotions taught me about compliance teams
Staff to Manager in one specialty, one firm, ten years. The patterns that survived every level.
I've done every job on a VAT compliance team: preparer, reviewer, controller, counselor, manager. Six promotions in ten years, all in one specialty. A few things stayed true at every level.
Deadlines are a design input, not a surprise. Teams that miss deadlines don't have a discipline problem — they have a process that only works when nothing goes wrong. Build for the month when three people are out and a client changes scope.
Review chains beat heroes. A great preparer having a bad week files a bad return unless the chain catches it. The chain is the product.
Teach relentlessly. Every training I've delivered — 30+ professionals so far — came back with interest, because a team that answers its own questions escalates only the questions worth escalating.
And the one that got me promoted: own outcomes, not tasks. At every level, the move up came from acting like the filing was mine — because eventually, with a controller's signature, it literally was.
Takeaways
- Build processes for the bad month, not the good one.
- The review chain, not individual brilliance, is the product.
- Teaching scales you; owning outcomes promotes you.
