Taking a tax team from L1 to L5
AI adoption in a tax function has levels. Most teams are stuck at L1. Here's the ladder I use.
At L1, everything is spreadsheets and memory: manual checks, copy-paste, tribal knowledge. It works — until volume, attrition, or an audit shows up.
At L3, the repeatable work runs as workflows: dashboards, automated checks, standardized review procedures. The same task done the same good way every time, with a human reviewing output. Most of the gains live here, and most teams never claim them.
At L5, AI agents run whole flows end to end — data preparation, first-pass validation, status tracking, drafting — while people keep the sign-off and the escalations. The team's calendar changes shape: less chasing, more deciding.
The mistake is trying to jump from L1 to L5 in one project. Every level up must earn trust from the level below it. Standardize the procedure first (L3), then hand the standardized procedure to an agent (L5). Automating a messy process just makes the mess faster.
